It is something you operate with every day. Even today, <a href=\"https:\/\/upstox.com\/news\/upstox-originals\/investing\/is-cash-on-delivery-quietly-costing-you-more\/article-184260\/\">60% of D2C orders are paid via Cash on Delivery<\/a>. You could reduce it, push prepaid, or add nudges at checkout, but once you remove COD completely, conversions dip. Most founders have seen this first-hand. So COD stays.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What usually does not get the same attention is what happens after the order is placed. As per our data, across brands, only about 75% of COD orders shipped actually get delivered, and the rest turn to Return to Origin (RTOs). In India, average RTO rates hover at <a href=\"https:\/\/www.bepragma.ai\/blogs\/how-to-reduce-return-to-origin-shipments\">28-35% for COD transactions <\/a>compared to 4-8% for prepaid orders. This impacts margins, cash flow, and operational efficiency.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><span class=\"ez-toc-section\" id=\"Why_Most_COD_Controls_Stop_Working\"><\/span><strong>Why Most COD Controls Stop Working<\/strong><span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Most brands try to control COD using simple rules.&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>COD for everyone&nbsp;<\/li>\n\n\n\n<li>Block COD for some pincodes&nbsp;<\/li>\n\n\n\n<li>Block COD above a certain order value&nbsp;<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">These rules are easy to set up, and they work for a short period of time. Then they stop, because COD failures do not happen for one single reason.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Based on our internal data, RTO typically arises from four broad areas.&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong><em>Customer intent issues<\/em><\/strong> account for <strong>10\u201315%<\/strong>, driven by impulse buys, fake orders, or customers being unavailable at delivery.<br><\/li>\n\n\n\n<li><strong><em>Address and cart quality<\/em><\/strong> contribute <strong>20\u201325%<\/strong>, often due to incomplete addresses, wrong pincodes, or missing details.<br><\/li>\n\n\n\n<li><strong><em>Delivery experience issues<\/em><\/strong> make up <strong>30\u201335%<\/strong>, including courier delays, failed delivery attempts, and poor coordination.<br><\/li>\n\n\n\n<li>The remaining<strong> 25%<\/strong> comes from <strong><em>seller-side issues<\/em><\/strong>, such as wrong item shipment, packaging problems, or product quality concerns.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">No single rule can capture all of this.<br><br>Two COD orders of the same value can behave very differently depending on who the customer is, where they are ordering from, and what they are buying. When COD is controlled using blanket rules, these differences are ignored. For medium-risk orders, brands can choose safer alternatives, such as offering <strong>partial COD<\/strong> or nudging customers towards prepaid. For high-risk orders, COD can be hidden entirely, preventing the order from entering the logistics flow.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In cases where brands want visibility without blocking COD, orders can also be allowed while being <strong>tagged as risky in Shopify<\/strong> for operational follow-up.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This flexibility is critical. Customers who genuinely want the product complete the order smoothly, while fake or low-intent orders tend to drop off at this step. It is a small change in checkout behaviour, but it has a meaningful impact on order quality.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>\u201cWith Checkout360, we didn\u2019t just bring RTOs down to 3% from 30%. We also saw a clear improvement in the number of shoppers who completed their purchases.
